 三、小心说话,谨慎行事

 

看过古龙武侠小说的朋友一定会记得他很经典的一句话:“最危险的人不是敌人,而是身边的朋友。”也许这句话有点绝对、有点悲观,但我在公司的经历确实印证了这一点。朋友是什么?只要不是敌意的、对立的,似乎都可以称为朋友,但朋友是要有区分的,不是所有人都是真正的朋友,更多的时候,你们只是同事而已。

小心谨慎是必要的,但过于小心就成了束缚自己行动的枷锁,与其束手束脚,不如放手一搏!

 

时间过得很快,几个月后,认识了公司所有的人,在此期间也逐步建立了一点管理的信心,有些事情老板也会找我商量,我也会毫无保留的把自己的意见或者建议跟老板沟通,如果牵涉到公司存在的问题,我不会象大多数人那样隐瞒、保留,都是直抒己见,我觉得既然老板请我来就是要发现问题,并想法解决问题,没有必要遮遮掩掩的,我的想法和做法对公司的发展有利我就做。

 

跟公司中层领导和基层的一些员工混得比较熟了,平时经常找个地方一起抽烟、聊天、喝啤酒、吃烧烤什么的,经常能听到很多的牢骚,这些在公司开会的时候是听不到的,而在会后个个都很有想法,听到的最多的是对公司现状的不满,或者只能如此如此,某事没有办法,老板如何如何,某经理如何如何,某员工如何如何,当然也会聊些风花雪月的事情,久而久之,我也从侧面了解了公司的很多事情,尽管是片面的,但也确实知道了很多原先无法理解的一些现象的原因所在。

不过说实话,玩得比较好的一些中层领导在技术上确实有一手,员工解决不了的技术问题,到他们手里很快就能搞定,包括与航空公司的关系、联系和沟通、申请更低折扣的舱位等他们都很拿手,他们也能根据实际操作的情况提出一些改进的合理建议,包括对公司节约成本、优化流程等都做了不少的贡献。

我本身对技术不在行,所以在很多事情上常常对他们有所依赖,基本以他们的意见为主导思想去考虑问题和解决问题。我当时有个想法:有那么多专家,我就不用学技术了。这个想法延续到我离开公司,我对机票预订开始到出票、退废票等具体的技术一直没有去学习,而更多的精力放在了其他原先没有人去做的事情上了。

出于技术上的信任,以及关系也不错,所以我有些对于公司改革或者对人员安排的想法往往会在私下先跟他们沟通,问问他们有什么意见,如果大多数人认为可行,我就会以书面的方式递交给老板,我觉得这是一条捷径,因为他们对公司的了解肯定要比我深,对老板想法的把握也比我要准。于是,只要有机会我都会征求他们的意见。

 

事情终于发生了,因为公司需要做人员和岗位的部分调整,我在一次吃饭的时候跟他们透露了点我个人的想法,调动某人到某岗位。第二天早上,老板把我喊到总经理办公室,问我什么时候决定把某人做调动的?我觉得很奇怪,昨晚刚刚在饭桌上说过的事情,而且只是我个人的想法,又没有成文,怎么老板都知道了?结果我想错了,不是老板知道了,而是全公司都知道了,该员工在闹情绪,背后把我骂了一顿(或者几顿),说我对他有看法,所以想找机会调动他的岗位,而帮腔的人更多,都是些三姑八婆的,左一句,右一句的更让这个员工觉得不舒服,当然我更不舒服。离开总经理办公室后,我做了个决定,他们不是都在谈某人在某日将被调动吗?那我就不动他,让这些谣言成为空气,并通过一些员工嘴告诉其他人,没有成文下达的东西都不算数的,不要轻信这些谣传!也请散布谣言的人闭嘴!虽然我并不知道具体是哪个人说出去的,但总离不开那个小圈子。

这件事的发生,让我开始疏远原先的那个小团体,做管理、做领导、做决策,一定不要把没有正式决定的话说在前头,一个不小心就会非常的被动,而这种被动不仅仅是对我个人的,还会影响到老板和公司在员工心目中的形象。所以,我从那时候开始,无论跟中层领导还是基层员工都会保持一定的距离,开始夹起尾巴,开始有所收敛,尽管我本不是个收敛的人,但在公司环境中必须要多注意一些。

 

小心说话,谨慎行事。

从一方面说是好的,就是保护了自己,所谓明哲保身,不做出头鸟,看老板的眼色、脸色行事,听中层领导和员工的意见和建议,做好上传下达的工作,不做任何实质性的决定。

但也有负面的效果,就是无意中会逐步被这样的企业氛围(也许这也是一种企业文化吧)所吞噬,对自己的管理信心开始动摇,总觉得前面不知道会发生什么,是不是有个陷阱?或者地雷?自己有没有力量去动摇它?还会出现一个问题就是会造成原本简单的管理成为一种负累,想的太多,前怕狼后怕虎的。

2006年底,公司提出员工进行轮岗,具体的方案由我在会上宣布,会议的气氛很不和谐。

这里有必要解释一下提出轮岗制度的初衷。

轮岗是让公司更多的员工接触不同的工作岗位,让一专的员工,成为多能的员工,在轮岗的计划中,已经制订出平衡员工人数,保证每个岗位在轮岗的过程中不会出现因为少数业务不熟练的员工在岗而造成该部门或岗位的工作无法正常开展,并且轮岗的期限为2个月,按照我们所掌握的新员工培训情况来看,2个月的时间,即便是新员工也可以基本胜任所在岗位的工作,而对于有一定经验的老员工而言,1个月不到就能够上手,2个月可以熟练,当他们具备了不同岗位的工作能力后,无论对个人在公司的业务技能提高还是对公司将来在人手的调配、后背干部的选拔等都有更大的空间。同时,因为出现了需要彼此协调的部门间有员工相互抱怨的问题,那么就让他们都去适应一下对方的工作情况,加强沟通,加强理解,更有利于将来的工作,很多的怨言可以在自己的实际操作中化解。

就这么简单的事情,如果按照常理,既然公司规定了,就应该执行,没有理由和借口。但事实并非如此,此举遭到了很大的抵触,无论中层还是基层,因为轮岗部门牵涉到机场营业部,还有人散布风声说:“去了机场就是发配边疆了,回不来了”,“凡是表现不好的都要被轮岗,调到外点去,不要指望还能回来了”等等这样的语言,也许第一个说出这句话的人是在调侃,或是随口的一句玩笑,但在名单上的人呢?他们的心情自然而然会被这些话所影响,这就造成了情绪的变化,开始消极工作,并直接影响到公司的整体氛围。在这种情况下,既不能向办案一样去查所谓的根源,也不能放任他们的抵触,该说的说清楚了,需要沟通的部门也都沟通过了,但到了部门就是不执行,说是执行不下去,员工不同意,真是这样吗?

我当时的情绪也很不好,甚至很想开掉几个,但肯定不能这么做,首先公司不会允许我这么做,开掉了谁来干活?另外,从行政上我跟其他的部门经理是平级的,仅仅是一个企划经理而已,没有任何实际的权力可以去开掉谁,而我又没有能力通过说服的方式去执行这件事情,只能求助于老板了。

公司的运营就象部队作战,是听指挥官的还是听士兵的?如果公司认为必须要做的,并且是正确的事情一定要去做的,员工不同意只是借口,关键在于中层领导的抵触,并且把这样的情绪流露给员工,传递了一个不好的信息。最终还是在老板的支持下,这项工作还是强制执行了,而我给老板的印象变成了软弱、无能、执行力差。而因为这件事情,我也得罪了不少人,变成了两头都不讨好的人。

从这件事中我也得到一些教训,小心说话,谨慎行事是需要的,不要锋芒毕露,不要处处张扬,做事要留有余地,但并非为人处事的唯一根本,尤其是在企业中做管理,要做事就不要做人,要做人就无法做事,或者说要做人就不要做事,该自己站出来的时候,必须顶得住一切压力,我们做事情是为了企业的更好发展,不是在搞帮派斗争,也不是想报复谁而给谁穿小鞋,名正言顺,光明正大的事情为什么要畏畏缩缩呢?
